Production Management

I now have multiple years of experience managing, or assisting to manage, animated projects. Here are some examples, and what my responsibilities were!

Bear and Clyde (2024 Short Film)

Film Synopsis: Two men escape from prison in order to attend their daughter's wedding, and as the Warden tries to stop them, wacky hijinks ensue along the way.

Production time: 9 months (September 2023 - April 2024)

Size of team: 11 (core team) + 35 helpers

Role: Production Manager, Animation Director, Storyboard lead, Editor

Note: I was the co-production manager alongside Jenny Liu, who managed the visdev & compositing teams.

Roles and Responsibilities
  • Managed the production pipeline with my strong organisational skills, creating thorough spreadsheets and resources to do so.
  • Led meetings, communicated every day with my teammates, and established clear deadlines with them.
  • Assigned all animation work and provided thorough technical feedback on all scenes. I made precise redlines if a shot needed detailed revisions. I also created a 55-page animation and style guide, which offered tutorials and film-specific tips for animators of all Toon Boom Harmony familiarity levels.
  • Managed a team of ~30 external animation helpers, checking in with them biweekly to assign and review work.
  • Used my interpersonal skills to keep up motivation within the team. Additionally, I helped to mediate group conversations and professionally resolve any conflict that arose. By the end of the film, we had fostered a strong sense of teamwork.
  • Utilized my skills in excel, google suite, and Notion to keep the team on-track.
  • Operated very well under extreme time pressure, and helped steer our team into finishing almost 80% of the final shots within a week. I did this by constantly evaluating what should be prioritised, problem-solving on the fly, and delegating tasks to helpers, which helped the pipeline run as efficiently as possible in those last moments.
  • In addition, I also managed the film's festival campaign: notable acceptances include Sunrise (Lowestoft) and TAAFI!

Pop Culture (2023 Anijam)

Film Synopsis: An upbeat, childhood nostalgia-themed music video, where participants animated whatever they wanted.

Production time: ~5 months

Size of team:  50

Role:  Host/Production Manager, Pre-production artist, Editor, Animator

Note: I co-hosted this with Kye Nam and Sarah Forrestal.

Roles and Responsibilities
  • Alongside my co-hosts, created a thorough status tracking spreadsheet, rule document/script, and application form for the partcipants.
  • Regularly checked in with participants, conversing with them about their specific situations and accommodating where the schedule allowed for it. I kept on top of updates so that I could delegate tasks to "pinch-hitters" if necessary.
  • Analysed data from the "expression of interest" forms, which allowed us to choose suitable project specifications.
  • Organised a team of people to help create moodboards and palettes for the participants to follow.
  • Edited and Composited the entire video using Premiere Pro and After Effects.
  • Conceptualised and animated the intro and outro, using my skills in creating motion graphics in After Effects.

Saga of the Stars (2021-2023 Short film series)

Series Synopsis: Saga of the Stars was a multiverse, but primarily followed a young cat with plant-growing powers named Hollyfawn. The films detail the brewing battle her friends and family must face against the main villain, Serpent Sol.

Production time: Around 2 years

Size of team: 250+

Role: Production Manager, Assistant Director, Pre-production artist, Editor, Storyboarder, Animator, Compositor, Sound Mixer

Note: The series is actually longer than this, with 5 projects coming out before "Serpent Sol" - however, I'm only linking the ones I had a managerial role in.

Roles and Responsibilities
  • Volunteered as a Production Manager, Assistant Manager, or Assistant Director in the specific projects linked above, which have over 7M cumulative views.
  • Helped to create written resources for the participants, such as the script/application form.
  • Created pre-production material such as storyboards, character designs, and set designs.
  • Discussed the series' production timeline regularly with the director(s), and helped to facilitate the production of the ever-expanding team of artists.
  • Solely directed the animated credits section of "Sharpen Your Teeth"
  • Managed the social media campaign by releasing promotional material - this included interconnected thumbnails for the "CODA" series, and an interlocking puzzle page with multiple different ciphers, inspired by that seen in "Gravity falls". This helped keep up discussion surrounding "Serpent and the Stars".
  • Lead animator for a central character in "Bramblefur: Ashes", where I delivered 6 shots of on-model animation to be sent to the clean-up team.
  • Participant in almost all of these projects, creating animations of the characters in my own style.

Film Synopsis: A surreal, dreams and nightmares-themed music video, where participants animated whatever they wanted.

Production time: ~5 months

Size of team: 42

Role:  Host/Production Manager, Pre-production artist, animator

Note: I co-hosted this with Sarah Forrestal.

Roles and Responsibilities

  • Alongside my co-hosts, created a thorough status tracking spreadsheet, rule document/script, and application form for the partcipants.
